Agora turns Hermes Agent into a self-driving multi-role team: every worker, including the leader, is a real hermes -p chat -q subprocess with its own SOUL.md, tools and session context rather than a stateless LLM call. Eight role templates (Architect, Developer, Reviewer, Tester, DevOps, Researcher, Writer, Leader) can be assembled into teams; the leader chairs event-driven discussions - opening a topic, picking speakers dynamically, evaluating after each turn, calling votes and summarizing - and stores outcomes in a motions database, rather than following a fixed round-robin. A heartbeat cron tied to the project (not the profile) wakes the leader to check its kanban board, unblock work, plan the next phase and dispatch tasks; three kanban hooks additionally trigger a comment, a skill nudge, or an automatic discussion when a task is claimed, completed, or blocked on a design decision. Workers self-improve through exactly two channels, skill management and SOUL.md patches; a separate legacy memory tool was removed, and MEMORY.md is now written only by the discussion engine and hooks. Project goal, stop condition and team roster live in AGENTS.md, which Hermes injects into every worker's system prompt automatically, and the leader can update goal or stop condition mid-flight without restarting the project. When its stop condition is met the leader emits a completion signal with double confirmation, which pauses the cron and clears the kanban board for a clean restart. Everything is run from a Dashboard (Projects and Team tabs) with no CLI required day to day, and three bundled skills are auto-deployed on registration to explain the framework to new workers. The README documents observed multi-hour production sessions with a non-frontier local model where the structured discussion format let ordinary role models catch each other's mistakes. Install via the standard plugin install and enable commands, restarting both the gateway and dashboard.
